A shapeshifter can flail about and then turn into a humanoid form whenever he's about to be skewered.

I could also see a new variant of elves: marsh elves. Highlands and places like that may not be completely flooded, just to the point where, say, the ground is just under a half-foot of water or so. Great trees would still grow, letting the elves still live without being on the seas. And, for that matter, elves could make floating islands of plantlife, and they could also make floating islands of mud and dirt- ever heard of the native Mexicans, ah, Aztecs, were they? They had floating farms.

Some Lords would be sitting at their table, laughing over some other Lord marching on them, and then one of them starts talking about some other strange people starting to show up, and they laugh again! Then a messenger shows up, with his wits all but frightened out of him, reporting that the marching Lord had just been wiped out by some lizardpeople!
And then they all decide to gang up on them, while two of the five actually go ahead and make secret alliances.
And then politics+war ensues :D
